For your barbarian one you should have some of the warchiefs closer to a civilized faction like Tylis or Galatia Have some "civilized" looks to them like spoils of war, perhaps a hellenic helmets or armour for Galatians.. Or the further away the faction is from civilization the more savage their chiefs look. Like the Suebi. Just my imagination.
